nonprofit organizations - quick question

Does anyone here know anything about creating a non-profit organization? I am interesting in doing this with some buddies but I'm getting lost in an ocean of details.

Initially, I just want to what are the mandatory steps / cost and time frame of setting up an organization (do I need a board initially or can I set up everything later).

Would love to hear any experiences, 'trip reports' etc. of anyone who has gone down this path before.
